If your KPI definition changes every month, your board does not know whether performance improved or the formula changed.

2-minute answer: Write ONE page per core metric (ARR, MRR, logo churn vs revenue churn, CAC, LTV, gross margin, burn, runway) naming the exact formula, the source system it pulls from, the owner who computes it, what is explicitly excluded, and who must approve any future change to the definition. Present the SAME formula every board meeting - if the definition genuinely needs to change, disclose the change and show both the old and new number for at least one transition period, rather than silently swapping metrics when the old one looks worse.

The real failure mode
A founder who reports "50% MoM growth" one month using logo count and "35% MoM growth" the next using revenue is not necessarily lying - but a board that cannot tell the difference will eventually stop trusting EVERY number the founder presents, including the accurate ones. The fix is cheap (a one-page dictionary) relative to the cost of a board that has quietly decided not to trust management’s numbers.
